1. What if my Visionary/CEO is resistant to having these conversations?

Accepted Answer

This is common. Visionaries often fear that structure will stifle their creativity. The key is to frame these conversations as a way to create more freedom for them. Explain that by clarifying roles and decision rights, you are building a system that can handle the day-to-day operations, freeing them up to focus on the big-picture thinking and creative work they love most.

2. We had the conversations, but we still disagree on who owns a decision. Now what?

Accepted Answer

This is a sign that the "Decision Rights" conversation needs another layer of clarity. Use a simple tie-breaker rule: if the decision is about the "what" or "why" (the vision, the market, the product), the Visionary breaks the tie. If the decision is about the "how" or "who" (the implementation, the resources, the people), the Integrator breaks the tie.

3. I'm not the official COO or Integrator. Can I still use this framework?

Accepted Answer

Absolutely. Leadership is a behavior, not a title. If you are the person in the organization who naturally translates ideas into action and brings order to chaos, you are playing the Integrator role. You can and should initiate these conversations to bring clarity to your working relationship with the founder, regardless of your official title.

4. How often should we revisit these conversations?

Accepted Answer

Think of this as a living document, not a one-time event. A great rhythm is to briefly review your roles and decision rights once a quarter and do a deeper dive once a year during your annual strategic planning. The goal is to ensure your partnership evolves as the company grows and changes.

5. This all makes sense, but what if our personalities just don't mesh?

Accepted Answer

This is the real, human element behind the framework. Sometimes, the issue isn't the structure; it's the dynamic. You might have a Visionary who struggles to let go of control, or an Integrator who has a hard time managing up. Often, these challenges are amplified by neurodivergent traits like ADHD, which can affect communication and executive function.

While this framework provides the map, navigating the human terrain is the hardest part. It requires a deep level of trust, empathy, and sometimes, an outside perspective to help you both see the dynamic clearly. This is the core of my 1-on-1 private executive coaching.
